The first man to say the gate would hold had never stood beneath it. Stock food before you upgrade the keep; empty stores turn a stronger wall into a hungry trap. Check the food after the build begins, not before.
I have tried keeping only enough for the current garrison, but a long march made that measure useless. Does the upgrade itself consume food in Iron Realms, or only the troops and winter upkeep?
