I still keep a scrap of parchment beside the forge—new lords, choose the troop type your main march relies on before you spend a single rare material. Open each gear piece and compare its listed bonuses; a fine-looking item that strengthens troops you rarely send is poor value (the ledger is less forgiving than the eye).

Forge matching gear for that main troop type first, and check every slot before you upgrade. If your march leans on infantry, for example, favor pieces whose bonuses support infantry rather than scattering materials across unrelated boosts. One useful piece at a time.

Then improve the gear you actually equip, not spare pieces sitting in your inventory. Keep your next materials for the weakest equipped slot, and review the bonuses again after each forge—small, focused gains serve a main march better than a cupboard full of half-finished gear.
